Chapter 3, §3.1.2–3.1.2.2 (retention, personalisation and customisation), §3.3.4 (email direct marketing), §3.3.5 (affiliate marketing); §3.1.1 for post-purchase behaviour.
Prérequis
Lesson 8: cost, delivery and after-sales; Lesson 13: the funnel and its repurchase counter.
Rôle dans le cours
This lesson explains why the last funnel counter is the hardest: retention is produced by fulfilment, product information and service recovery, not by a coupon.

Points clés et difficultés

Points clés

  • Retention is a relationship measured over time, not a one-off discount.
  • Email maintains relationships but does not acquire at scale; affiliate marketing acquires but does not retain.
  • Service recovery works through speed, apology, compensation and root-cause removal, and its cost must be compared with the lifetime value it protects.

Difficultés probables

  • Students treat a coupon campaign as retention, although it buys one transaction and trains customers to wait for discounts.
  • They read a rising repurchase rate without checking the cohort, the time window or the traffic mix.
  • They assume good reviews prove retention, although satisfaction, review bias and repeat purchase are different measures.

Customer retention and its metrics

Définition
§3.1.2 defines retention as building strong relationships and raising loyalty or stickiness, supported by personalised advertising and customisation. Operationally it is measured by repurchase rate, a cohort retention curve and service response.
Pourquoi c'est important
Retention turns one purchase into repeatable revenue and protects the acquisition spend; without it, every month starts from zero.
Comment cela éclaire le cas
Track a cohort of first buyers for 30, 60 and 90 days; report cumulative retention and period retention separately.
Différence avec les concepts voisins
Retention is not satisfaction and not a coupon. Satisfaction is an attitude; a coupon is a price concession; retention is observed repeat behaviour over a defined window.
Fonctionnement
Group buyers by acquisition month, count how many buy again in each later period, and plot the share against time; the curve usually falls and then flattens.
Conditions et limites
The rate depends on the window and the category's natural repurchase cycle; a 90-day rate is meaningless for a product bought once every three years.

Email and messaging lists

Définition
§3.3.4: email sent to an opt-in list; click-through typically 3%-4%; list cost about 5-20 US cents a name versus 75-80 cents for a direct-mail postcard; sending is nearly free.
Pourquoi c'est important
It is cheap, measurable and personal, which makes it a strong relationship channel; but the textbook is explicit that it acquires new customers poorly.
Comment cela éclaire le cas
Use it after purchase: usage guidance, replenishment reminders, service follow-up and member events, always with consent and an easy opt-out.
Différence avec les concepts voisins
A list is not an audience you own on a social platform; it is a permission asset. A purchased list without consent is neither effective nor proper.
Fonctionnement
Collect consent at checkout or registration, segment by behaviour, send one relevant message, and measure delivery, click, unsubscribe and repurchase.
Conditions et limites
Deliverability and spam filters reduce reach; over-mailing raises unsubscribes; a list decays as addresses change, so it needs regular cleaning.

Affiliate marketing

Définition
§3.3.5: pay-for-performance marketing with four players - the advertiser (merchant or brand), the network, the publisher (the affiliate) and the customer; commissions typically 4%-20%, Amazon Associates up to about 10%, eBay's partner network about 1%-6%.
Pourquoi c'est important
It ties acquisition cost to results and borrows a publisher's trust, which suits reaching new buyers; it does not create retention because the audience belongs to the publisher.
Comment cela éclaire le cas
Work with review sites or creators, pay only on tracked sales, and check that the commission leaves positive contribution after product, logistics and returns.
Différence avec les concepts voisins
Affiliate marketing is not distribution (no inventory or pricing transfer) and not private-traffic operation (the relationship stays with the publisher).
Fonctionnement
The publisher places a tracked link or code; the network records the sale and handles payment; the advertiser pays a commission and bears the return risk.
Conditions et limites
Attribution can be claimed by the last click; fraudulent or incentivised traffic can inflate sales; high commissions can exceed the margin on low-margin goods.

Service recovery

Définition
The sequence after a failure: acknowledge and apologise, compensate appropriately, and remove the root cause so the failure does not recur. Speed of first response is part of the service.
Pourquoi c'est important
A complaint is a second chance; handled well, it can preserve a relationship that a discount cannot buy. Handled badly, a double deviation destroys trust faster than the original error.
Comment cela éclaire le cas
Set a response standard, give front-line staff a compensation range, and log causes weekly; separate the customer remedy from the internal fix.
Différence avec les concepts voisins
Service recovery is not a coupon and not unlimited compensation. A coupon may accompany an apology, but without a cause fix it buys silence, not loyalty.
Fonctionnement
Respond fast, name the failure, offer a specific remedy, confirm the customer's desired outcome, then trace the cause to product information, fulfilment or the service process.
Conditions et limites
Compensation attracts abuse and must be capped; root-cause fixes take time; some failures (late customs clearance) are outside the seller's control and need honest expectation setting.

Customer retention and its metrics

Définition
Pourquoi c'est important
Différence avec les concepts voisins

Email and messaging lists

Définition
Pourquoi c'est important
Différence avec les concepts voisins

Affiliate marketing

Définition
Pourquoi c'est important
Différence avec les concepts voisins

Service recovery

Définition
Pourquoi c'est important
Différence avec les concepts voisins

Explication

A new customer and an existing customer do not cost the same to reach. Every seller has heard a version of this claim, often with a dramatic ratio attached. The exact gap depends on category, channel, margin and service quality, so this lesson treats any single number as an illustration rather than a statistic. The useful question is not 'how much cheaper is retention' but 'what makes the existing customer come back'. The answer is usually unglamorous: the parcel arrived when promised, the size was right, the product page told the truth, and when something went wrong, someone replied.

§3.1.2 defines retention as building strong relationships and raising loyalty or stickiness to a brand, supported by personalised advertising and customisation. Operationally, three measures matter. Repurchase rate asks what share of buyers bought again within a window. A cohort retention curve follows a group of first-time buyers over time. Service response measures how quickly and completely a problem is handled. Together they describe a relationship, not a transaction. A coupon can raise one month's repurchase and still leave the relationship unchanged.

Read a retention curve carefully. Take 1,000 first-time buyers in January. If 180 buy again in month 1, period retention is 18%; if 90 more buy in month 2, cumulative retention is 27%; if 40 more buy in month 3, cumulative retention is 31%. The period rate falls while cumulative retention rises, and both are correct. The curve usually declines and then flattens; the flat part is the loyal core. Two warnings: the window must match the natural repurchase cycle, and the cohort must be fixed. Recomputing a rate on a changing mix of old and new customers can make retention look better while every cohort is getting worse.

Service is where retention is won or lost. A failure is a moment when the customer tests whether the seller is competent and honest. Service recovery has three parts. Apologise specifically, naming what went wrong rather than saying 'sorry for the inconvenience'. Compensate appropriately - a replacement, a partial refund, a return label - within a range that front-line staff can authorise. Then remove the root cause: if the wrong size keeps shipping, fix the size chart or the picking process, not only the complaint. Speed matters because uncertainty is worse than a known delay. A slow reply followed by a generic coupon is a double deviation: the customer is disappointed twice, and the second disappointment is about how the seller handled the first.

Email and messaging lists are the textbook's clearest example of a channel with a role. §3.3.4 says email is sent to an opt-in audience, click-through is typically 3%-4%, sending is almost free, and the main cost is the list at about 5-20 US cents a name, compared with 75-80 cents for a direct-mail postcard. The same section concludes that email works well for maintaining customer relationships but poorly for acquiring new customers. That conclusion should decide where the channel sits in the plan. Use it for post-purchase guidance, replenishment, service follow-up and member events; do not expect it to fill the top of the funnel. Consent is not a formality: a purchased list without permission is both ineffective and improper, and spam filters will remove much of it.

Affiliate marketing sits on the other side. §3.3.5 describes pay-for-performance marketing with four players: the advertiser (merchant or brand), the network, the publisher (the affiliate) and the customer. The advertiser pays a commission, typically 4%-20%; Amazon Associates pays up to about 10%, and eBay's partner network about 1%-6%. The publisher places a tracked link, the network records the sale and handles payment, and the advertiser bears the return risk. This model buys acquisition, not retention: the audience and the relationship belong to the publisher. It also has a margin arithmetic that students often skip. A 20% commission on a product with a 30% gross margin leaves 10% before logistics, returns and overhead; on a 15% margin it is negative. Check the contribution, not only the sales.

Private traffic is often sold as the answer to rising acquisition costs, and it does lower the media cost of repeat contact. §3.5.1 defines private traffic as owned by the firm, with repeated use adding no cost, and describes conversion through activities, promotions and one-to-one chats. Those activities are work. A community needs moderators, content, service replies and someone to handle complaints at the weekend. The media bill falls, the payroll does not. A community can also decay: members mute the group, the same ten people reply, and the reach that looked owned becomes a small, tired audience. Private traffic is therefore a cost shift and a management task, not a free asset.

Three clarifications close the common confusions. First, retention is not a coupon. A discount can buy a transaction, but it also teaches customers to wait for the next discount, and it lowers the margin on orders that would have happened anyway. Second, a good review is not retention. Reviews measure a moment of satisfaction, are biased toward extreme experiences, and may be influenced by incentives; repeat purchase is observed behaviour. A store can have excellent ratings and a one-time customer base. Third, service recovery is not unlimited compensation. Compensation has to be proportionate and capped, or it attracts abuse and rewards the loudest complaint rather than the most serious failure.

Measure retention with cohorts and money. Group customers by acquisition month, track 30-, 60- and 90-day repurchase, and compare the curve before and after a change. Segment by first product, channel and whether the first order was discounted, because a discount-acquired cohort often retains worse. Then compare the contribution from repeat orders with the cost of the retention programme - email tools, service staff, community moderation and compensation. A programme that raises repurchase by two points but costs more than the incremental margin is not a retention strategy. Lifetime value can help, but only with stated assumptions; a precise LTV built on three months of data is false precision.

The lesson is not that advertising is bad or that service is everything. Acquisition and retention are different jobs with different tools. Affiliates and paid reach bring the first order; email, personalised contact and service recovery protect the second. The funnel's last counter, repurchase, is therefore not a marketing afterthought. It is the score of whether fulfilment, product information and service kept the promise the acquisition campaign made. Lesson 15 turns to the product side of that promise: assortment and the long tail.

Exemples

Example 1: reading a cohort, not a monthly average

Of 1,000 January first-time buyers, 180 buy again in month 1 (18%), 90 more in month 2 (27% cumulative) and 40 more in month 3 (31% cumulative). The monthly rate falls while cumulative retention rises - both are true, and they answer different questions.

Concept mobilisé: Cohort retention curve.

Example 2: email versus postcard at 10,000 names

At 10 cents a name, an email list costs about US$1,000; at 80 cents, postcards cost about US$8,000 before printing and postage differences. The email channel is cheaper to reach, but it still needs consent and a relevant message.

Concept mobilisé: List cost, not total campaign cost.

Cas

Scénario pédagogique (fictif, pour l'analyse)

Case: two retention plans (teaching case)

Contexte et période
A fictional cross-border home-goods shop has 1,000 first-time buyers a month, an average order value of US$40 and a 35% gross margin (US$14 per order). Baseline 90-day repurchase is 12%. All figures are teaching simulations.
Le problème
Plan A sends every buyer a 15% coupon; Plan B invests in post-purchase email, a local size guide and a 24-hour service standard. Both claim to raise repurchase. Which one adds contribution, and what should the shop measure to know?
Plan A: margin falls from US$14 to US$8 per order (15% of US$40), and repurchase rises from 12% to 14%, i.e. from 120 to 140 repeat orders. Plan B: programme cost US$600 a month; repurchase rises from 12% to 18%, i.e. from 120 to 180 repeat orders, with margin unchanged.
Résultats observables
Plan A: +20 orders × US$8 = +US$160, but the 120 orders that would have happened anyway lose US$6 each = -US$720; net about -US$560 a month. Plan B: +60 orders × US$14 = +US$840, minus US$600 cost = +US$240 a month. Plan B wins on contribution, but the gain is modest and depends on the service standard actually being met. Plan A could still be justified for clearance or acquisition, but not as retention.
Concepts mobilisés
Retention metrics; coupon versus relationship; email and service roles; affiliate acquisition versus retention; cohort measurement.

Questions de discussion

  1. Recompute both plans' monthly contribution and state every assumption, including whether all repurchasers use the coupon.
  2. Why does the coupon plan lose money even though repurchase rises? Show the two effects separately.
  3. Which parts of Plan B are personalisation, customisation and service recovery?
  4. What would you measure in the next cohort to test whether Plan B's gain is real rather than seasonal?

Notes d'analyse pour l'enseignant

The common error is computing only the 20 incremental orders and ignoring the discount on the 120 baseline orders. Force students to separate the incremental effect from the price effect. Plan B's US$240 is small; ask whether it survives if service cost rises to US$900. The case is fictional and the 12% baseline is not a benchmark.

Discussion en classe

  1. Name a brand you repurchase. How much of the reason is price, and how much is a service or product detail?
  2. If you could keep only one retention tool - post-purchase email, a community or local returns - which would you keep and why?
  3. A 20% affiliate commission on a 30% gross margin: what is left, and when should the seller refuse?
  4. How would you tell the difference between a service recovery that saved a customer and one that only bought silence?
