Points clés et difficultés

Points clés

  • Cost structure explains price: marketing plus logistics can exceed the goods cost.
  • GMV is not revenue, and revenue is not profit; each answers a different question.
  • Delivery mode is a trade-off among speed, cost and inventory risk; after-sales is a cost designed in advance.

Difficultés probables

  • Students compare price with product cost and call the difference profit.
  • They read platform GMV as the seller's revenue, although the seller receives only its own sales net of fees.
  • They assume an overseas warehouse is cheaper; it may cost more and must earn its keep through conversion or speed.

Seven cost items

Définition
Goods and packaging, marketing and acquisition, first-leg freight, last-mile delivery, commission and payment fees, duties and clearance, and an after-sales reserve.
Pourquoi c'est important
Each item is controlled by a different actor and can be reduced by a different decision: sourcing, advertising, consolidation, local delivery, platform choice, customs planning or product quality.
Comment cela éclaire le cas
Build the ledger before setting a price; then test which item can move.
Différence avec les concepts voisins
Cost is not the same as price: price includes margin and risk; a cost item may be fixed, variable or a provision.
Fonctionnement
Add the items for one order, then multiply by volume; provisions such as after-sales are estimates that must be revisited.
Conditions et limites
Categories vary by market and product; the simulated figures show magnitude, not a real quote.

GMV, revenue and profit

Définition
GMV is the total value transacted on a platform, including cancelled and returned orders. Revenue is the seller's recognised sales (or the platform's fees). Profit is revenue minus all costs.
Pourquoi c'est important
GMV measures activity, revenue measures the firm's own sales, profit measures what remains. Mixing them inflates performance claims.
Comment cela éclaire le cas
When you see a GMV figure, ask whose GMV and what share the seller keeps.
Différence avec les concepts voisins
Platform GMV is not seller revenue; seller revenue is not profit; profit is not cash flow.
Fonctionnement
Seller revenue = own sales net of discounts and cancellations; profit = revenue − cost of goods − operating costs − provisions.
Conditions et limites
Definitions differ by platform and company; always state the source and the scope.

Fulfilment modes

Définition
Postal or commercial small parcels (slow, cheap, good for testing), consolidated line-haul (pooled orders on fixed routes, middle ground), and overseas warehouses or FBA (fast, but inventory upfront).
Pourquoi c'est important
Each mode trades speed against cost and inventory risk; the right choice depends on value, repurchase and cash.
Comment cela éclaire le cas
Use small parcels for uncertain demand; warehouses for stable bestsellers; lines for predictable mid-volume.
Différence avec les concepts voisins
Fast delivery is not automatically profitable: the warehouse must earn back storage and forecasting risk.
Fonctionnement
Parcels move one by one; lines consolidate; warehouses pre-position stock and dispatch locally.
Conditions et limites
Modes can be combined: test by parcel, then move winners to a warehouse.

After-sales and prevention

Définition
Returns, service response and disputes, constrained by costly and slow reverse logistics. Mitigations include local return points, refund-only policies and prevention through accurate listings and quality control.
Pourquoi c'est important
A return can cost more than the margin; prevention is cheaper than remedy, and trust depends on how complaints are handled.
Comment cela éclaire le cas
Budget an after-sales reserve and compare its cost with prevention measures.
Différence avec les concepts voisins
Refund-only is a remedy, not prevention; clear size charts and real photos prevent the return in the first place.
Fonctionnement
Classify the reason (quality, expectation, damage, delay), then choose prevention, local remedy or refund.
Conditions et limites
Local return points need volume to be viable; refund-only can be abused and must be monitored.

Seven cost items

Définition
Pourquoi c'est important
Différence avec les concepts voisins

GMV, revenue and profit

Définition
Pourquoi c'est important
Différence avec les concepts voisins

Fulfilment modes

Définition
Pourquoi c'est important
Différence avec les concepts voisins

After-sales and prevention

Définition
Pourquoi c'est important
Différence avec les concepts voisins

Explication

Start with the seller's mistake. The product costs US$4.50 and sells for US$15, so the seller believes each order earns US$10.50. That calculation ignores six other items. The textbook's §1.6 lists the advantages of ecommerce - convenience, wider selection, low startup cost, international reach and easy remarketing - but each advantage has a matching cost: assortment needs inventory, reach needs logistics, remarketing needs ad budget.

Build the ledger. Goods and packaging US$4.50; marketing US$2.80; first-leg freight US$2.30; last-mile US$2.00; commission and payment US$1.70; duties and clearance US$0.90; after-sales reserve US$0.80. The total is US$15.00, exactly the price. This is a teaching simulation, not a real quote, but the structure is realistic: marketing plus logistics is US$7.10, about 1.6 times the goods cost.

That is why "free shipping" is never free. The customer sees one price; the seller sees two freight lines and a duty line. A price that covers goods but not delivery loses money on every order. Pricing must start from the full ledger, not from the product cost.

Now the accounting vocabulary. GMV is the total value transacted on a platform, including cancelled and returned orders. Revenue is the seller's recognised sales, or the platform's service fees. Profit is revenue minus all costs. A platform can report a huge GMV while a seller on it earns a thin margin; a seller can report revenue while losing money. When you read a number, ask: whose number, what scope, and does it include returns?

Delivery is the next decision. Postal or commercial small parcels are slow but cheap, and they suit long-tail items and tests. Consolidated line-haul pools scattered orders on fixed routes, offering a middle ground. Overseas warehouses and FBA pre-position stock and deliver locally, which is fast but requires forecasting and cash. The right mode depends on order value, repurchase rate and cash strength; the same seller may use all three for different products.

A warehouse is not automatically cheaper. In the simulation, moving to a warehouse raises first-leg-plus-storage to US$3.40 and cuts last-mile to US$1.20: US$4.60 against US$4.30, slightly more expensive. It must earn back the difference through faster delivery, higher conversion or repeat purchase. If conversion rises by more than 2%, the extra US$0.30 is covered at a US$15 price; below that, the warehouse loses money before inventory risk is counted.

After-sales is the hardest part. International reverse logistics is slow and expensive, and the seller cannot inspect a returned item easily. §1.7's challenges - limited service, inability to touch goods, competition and cost pressure - all show up here. Platforms and sellers respond with local return points, refund-only policies and, most importantly, prevention: accurate size charts, real photos, quality checks and honest delivery estimates.

Run the case numbers. With a 4% return rate at US$8 per return (US$0.32 per order) and a 1.5% dispute rate at US$15 (US$0.225), actual after-sales cost is about US$0.545, below the US$0.80 reserve, leaving about US$0.26 per order. At 3,000 orders, that is about US$765 per month before fixed costs. If marketing rises by US$1.00, the order loses about US$0.74. The margin is thin enough that a single cost change decides profitability.

The lesson is not "cross-border cannot make money". It is that the ledger must be built item by item, the vocabulary must be kept separate, and delivery and after-sales must be designed rather than discovered. Lesson 10 will build trust on this foundation; Lesson 14 will turn it into retention.

Exemples

Example 1: free shipping is priced in

A US$15 order with US$2.3 first-leg and US$2.0 last-mile carries US$4.3 of logistics. "Free" shipping means the customer does not see a separate line, not that the cost disappears.

Concept mobilisé: Seven cost items.

Example 2: the same 4% return rate, two products

A 4% return rate costs US$8 per return on a low-value item and US$40 on a high-value one. The percentage is identical; the reserve is not.

Concept mobilisé: After-sales reserve depends on value, not only rate.

Cas

Scénario pédagogique (fictif, pour l'analyse)

Case: the US$15 ledger (teaching case)

Contexte et période
Fictional cost exercise; it does not represent a real transaction. A Shenzhen seller ships 3,000 phone-stand orders a month at US$15 with free shipping.
Le problème
The seller believes the order earns US$4.50 because the product costs US$4.50. The full ledger shows marketing, freight, commission, duty and after-sales. The question is whether the order makes or loses money, and which change would break it.
Ledger: goods 4.50, marketing 2.80, first-leg 2.30, last-mile 2.00, commission and payment 1.70, duties 0.90, after-sales reserve 0.80; total 15.00. Assumptions: 4% return rate at US$8 per return, 1.5% dispute rate at US$15, no fixed costs included.
Résultats observables
Before actual after-sales, the order breaks even because the reserve is inside costs. Actual after-sales is 0.32 + 0.225 = 0.545, below the 0.80 reserve, so about 0.26 per order remains - about US$765 a month at 3,000 orders. If marketing rises to 3.80, the order loses about 0.74. Moving to a warehouse (first-leg plus storage 3.40, last-mile 1.20) adds 0.30, which needs a conversion lift above 2% to break even.
Concepts mobilisés
Seven cost items; GMV/revenue/profit; fulfilment modes; after-sales reserve and prevention.

Questions de discussion

  1. Recompute profit per order and per month, stating your assumptions.
  2. Which two cost items would you attack first, and what would each require?
  3. At what conversion lift does the warehouse option break even? Show the arithmetic.
  4. Why is the after-sales reserve a provision rather than a known cost?

Notes d'analyse pour l'enseignant

Make students write the ledger before calculating. Expect the mistake of treating the 0.80 reserve as profit. Emphasise that the reserve is an estimate; if actual returns exceed it, the margin disappears. Close by asking which cost can be reduced without hurting conversion.

Discussion en classe

  1. Which cost item in the ledger is easiest to reduce without hurting the customer?
  2. Why can a platform report record GMV while its sellers earn thin margins?
  3. Would you move a US$15 product with 4% returns to a warehouse? What would you test first?
  4. Which prevention measure would cut returns most in your country, and why?

Activité en classe

Break the ledger in 12 minutes

Calculate profit, test a marketing increase, and find the warehouse break-even.

  1. 4 min Write the seven items and total them; state assumptions.
  2. 3 min Compute actual after-sales cost and profit per order.
  3. 3 min Recompute with marketing at US$3.80; state the new result.
  4. 2 min Find the conversion lift needed for the warehouse option.

Ce que les étudiants produisent: A completed ledger with three scenario results.

Notes de référence pour l'enseignant

Check whether groups subtract the reserve twice. The reserve is already inside the 15.00; actual after-sales replaces it. The warehouse break-even is 0.30 / 15 = 2%.
