- 教材位置
- Chapter 3, §3.4–3.4.1 and Figure 3-2; §3.1.1 and Figure 3-1 for comparison.
- 前置知识
- Lesson 10: the five consumer-decision stages; Lesson 12: traffic, content and livestream conversion.
- 本课作用
- This lesson turns the word 'sales' into six counters and five ratios, so that a disappointing month becomes a specific leak that can be diagnosed and forecast.
- Draw a sales funnel and name six measurable stages from exposure to repurchase.
- Compute stage conversion, drop-off and overall conversion from a set of counts, and check the arithmetic.
- Use a funnel report for two purposes: diagnosing the bottleneck and forecasting orders from traffic.
- Distinguish the seller's funnel from the buyer's five decision stages, and explain why the funnel is not a linear law.
One thousand people see the product; twenty buy. The overall conversion rate is 2%, and the team argues about whether that is good. The number hides five different losses: people who never clicked, clicked and left, added to cart and abandoned, ordered and failed to pay, and bought once but never returned. Which loss should be fixed first - and how would you know?
学习重点
- A funnel is a chain of counters, not one conversion rate; each layer has its own denominator.
- A percentage point is not worth the same at every layer, so diagnosis must compare money, not only rates.
- Funnel reports support diagnosis and forecasting, but the model is not linear and does not measure profit.
可能的难点
- Students report one overall conversion rate and conclude the product is bad, without locating the layer that leaks.
- They compare a stage rate with a generic benchmark instead of their own baseline, segment and traffic source.
- They treat the funnel as a guaranteed sequence, although buyers loop, compare across devices and return later.

Sales funnel (pipeline)
- 是什么
- §3.4.1 describes marketing arranged in time order or stages - awareness, interest, consideration, intent, evaluation and purchase - wide at the top and narrowing as prospects are disqualified or decide not to buy.
- 为什么重要
- It splits 'sales' into diagnosable steps; a single result cannot tell you whether the problem is reach, interest, cart or checkout.
- 如何解释案例
- Use it as a management tool: attach one content type and one metric to each stage, and keep leads moving rather than buying discounts at the wrong stage.
- 与相近概念的区别
- The funnel tracks steps taken by marketers or sellers and the quantity and conversion of prospects; it is not a model of what the buyer feels.
- 如何运作
- Prospects enter at the top, are counted at each stage, and either advance or drop out; the report shows the percentage that advanced.
- 条件与限制
- The shape is a simplification: buyers can skip stages, loop back, or enter mid-funnel through a search or a shared link.
Six measurement stages
- 是什么
- Exposure (impressions), click (visit), add-to-cart or inquiry, order, payment and repurchase. Each must be defined by a specific event in the seller's analytics.
- 为什么重要
- Order and payment are separated because failed payments, cash on delivery and fraud review lose real buyers; repurchase is separated because it measures retention rather than acquisition.
- 如何解释案例
- Build the counters in this order and report them weekly; an inquiry replaces add-to-cart in B2B and high-consideration categories.
- 与相近概念的区别
- The textbook's six stages are marketing stages; the six counters are measurement events. The first five roughly correspond, while repurchase sits after the purchase stage and belongs to retention.
- 如何运作
- Define one event per stage, deduplicate users, fix an attribution window, and keep the same definitions when comparing periods.
- 条件与限制
- Marketplace sellers see limited event data; offline or messaging inquiries may not be logged; returns can reverse a payment after the report closes.
Conversion and drop-off
- 是什么
- Stage conversion is the share moving from one stage to the next; drop-off is the share that does not. The two sum to 100% for that layer. Overall conversion runs from the top to the chosen bottom stage.
- 为什么重要
- Layer rates locate the leak; overall rates hide it. Reporting both prevents the illusion that one number explains the business.
- 如何解释案例
- Compute each layer, then translate a one-percentage-point change into incremental orders and contribution.
- 与相近概念的区别
- A stage rate, an overall rate and a cohort rate answer different questions; an overall rate can rise while every segment worsens if the traffic mix shifts.
- 如何运作
- Divide the next stage count by the current stage count; multiply all stage rates to obtain the overall rate; check that the product matches the end-to-end calculation.
- 条件与限制
- Small denominators make rates jump; the measurement window changes the result; returns and cancellations mean a paid order is not final revenue.
Funnel report: diagnosis and forecast
- 是什么
- §3.4.1 says a funnel report helps sales leaders forecast from current lead volume and identify where deals get stuck, so they can improve the process and coach the team.
- 为什么重要
- Forecasting supports inventory, staffing and ad budget; diagnosis sets the priority for improvement. Doing either without the other is half the tool.
- 如何解释案例
- Forecast paid orders = traffic × click rate × cart rate × order rate × payment rate; diagnose by comparing each layer with its own baseline and by valuing a point of improvement in money.
- 与相近概念的区别
- A funnel report is a process report, not a financial statement; it says nothing about logistics cost, commission or margin.
- 如何运作
- Hold rates constant for a short forecast, state the assumption, then stress-test with a low and a high case; after an intervention, compare the changed layer with a holdout.
- 条件与限制
- Forecasts assume stable rates and enough volume; campaigns, seasonality, stock-outs and attribution gaps break that assumption, and the funnel does not prove causation.
A thousand people see a product and twenty buy. The overall conversion rate is 2%, and the meeting starts to argue about whether 2% is good. The number cannot answer that question, because it bundles five different losses. Some of the thousand never clicked. Some clicked and left without adding anything. Some added to cart and abandoned. Some ordered and failed to pay. Some paid once and never came back. The sales funnel is the accounting of those losses: it turns one disappointing ratio into a chain of counters, each with its own denominator and its own possible fix.
§3.4.1 describes the funnel as marketing arranged in time order or stages - awareness, interest, consideration, intent, evaluation and purchase - wide at the top and narrowing as prospects are disqualified or decide not to buy. The textbook stresses that marketers must stay in contact at each stage and keep leads engaged, with the goal of moving them to the bottom. Two details in that definition matter. First, the funnel focuses on steps taken by marketers or sellers, not on the buyer's inner state. Second, it represents the quantity and conversion of prospects through pipeline stages, which is why it can be counted.
For measurement, use six counters: exposure (impressions), click (visit), add-to-cart or inquiry, order, payment and repurchase. Define each by a specific event in the seller's analytics, not by a feeling. Order and payment must be separate, because failed payments, cash on delivery, fraud review and buyer remorse lose people after the order is created. Repurchase must be separate, because it measures retention rather than acquisition and belongs after the purchase stage. The first five counters roughly correspond to the textbook's stages, but they are not identical: the textbook stages are marketing stages, while these are events that a dashboard can count.
Run the arithmetic on a clean example. 10,000 impressions produce 500 clicks (5%); 500 clicks produce 100 carts (20%); 100 carts produce 40 orders (40%); 40 orders produce 30 payments (75%); 30 paid buyers produce 6 repurchases (20%). The overall conversion from impression to payment is 30/10,000 = 0.3%, or 0.05 × 0.20 × 0.40 × 0.75. Add repurchase and the end-to-end ratio is 6/10,000 = 0.06%. Each layer also has a drop-off: 95%, 80%, 60%, 25% and 80%. The arithmetic is simple; the discipline is keeping the denominator honest and not comparing a stage rate with an overall rate.
Diagnosis starts with two different questions. Which layer loses the most people in absolute terms? Which layer has the worst rate relative to its own baseline? In the example the top loses 9,500 people, but a 5% click rate on cold display traffic may be normal. The cart-to-order rate of 40% and the payment rate of 75% are more likely to be actionable. Then value a percentage point in money. At these rates, +1pp of click rate adds 100 clicks and about six paid orders, while +1pp of payment rate adds only 0.4 orders. The top of the funnel moves more volume but usually costs more to move, so the right comparison is cost per incremental order, not the size of the percentage.
Forecasting uses the same chain in reverse. Expected paid orders equal traffic × click rate × cart rate × order rate × payment rate. At the example's rates, 10,000 impressions yield 30 paid orders; to reach 45 at unchanged rates, the seller needs 15,000 impressions. Alternatively, a 10% relative improvement at each of the four conversion steps multiplies paid orders by 1.1 to the fourth power, about 1.46, which turns 30 into 44. Compounding explains why small improvements across several layers often beat one heroic fix, and why a forecast must state which rates are assumed stable.
§3.4.1 gives the funnel report two uses: forecast sales from current lead volume, and identify where deals get stuck so the process can be improved and the team coached. The order matters. Diagnosis should come before scaling, because if a downstream layer leaks badly, buying more traffic only multiplies the loss. A report that shows a beautiful top and a broken checkout is not a growth story; it is an instruction to stop spending until the leak is fixed.
The funnel is a model, not a law. Buyers loop: they click, leave, compare on another device, read reviews, return through search, and sometimes buy weeks later. Some enter mid-funnel from a shared link or a creator's recommendation. Repurchase bypasses the top entirely. B2B cycles are longer and involve several people. Returns can reverse a payment after the report closes. For all these reasons, the funnel is best used as a shared scoreboard with fixed definitions, not as a claim that every buyer walks down six steps in order.
Keep the funnel separate from Lesson 10's five stages. The five stages - need awareness, search, evaluation, purchase and post-purchase - describe buyer psychology and behaviour. The funnel's six counters describe seller-side events and their conversion. The five stages help you decide what message belongs at each moment; the funnel helps you see how many people were lost at each hand-off. A click count cannot tell you that a buyer is 'in consideration'; it can only tell you that a visit happened. Using one tool as if it were the other produces false precision.
Finally, protect the measurement from its own common failures. Fix event definitions and attribution windows before comparing months. Segment by channel, device and new versus returning buyers, because an aggregate rate can rise while every segment falls if the traffic mix changes. Check denominators: a 50% rate on four people is noise. Treat a paid order as revenue only after the return window. And remember what the funnel does not measure: logistics cost, commission, discount and margin. A funnel can look healthy while the business loses money. The next lesson takes the last counter, repurchase, and asks what makes a buyer come back.
Example 1: the 10,000-impression chain
10,000 impressions → 500 clicks (5%) → 100 carts (20%) → 40 orders (40%) → 30 payments (75%) → 6 repurchases (20% of paid). Overall conversion is 6/10,000 = 0.06%, and 0.05 × 0.20 × 0.40 × 0.75 = 0.003, or 0.3% from click to payment.
用到的概念: Stage rates multiply into the overall rate.
Example 2: one percentage point is not equal
At these rates, +1pp of click rate adds 100 clicks and about 6 paid orders; +1pp of payment rate adds only 0.4 orders. The top layer moves more volume, but usually costs more to move.
用到的概念: Value a percentage point in orders and money, not in percentage points.
Case: the leak that looked small (teaching case)
- 背景与时间
- A fictional accessories seller with an average order value of US$60 reviews one month of funnel data. All counts and rates are teaching simulations, not a real store.
- 面临的问题
- The overall conversion rate is 0.0475%, and the team wants to buy more traffic. The operations lead suspects checkout instead. The question is which layer to fix, and what the fix would be worth.
- 有证据的做法
- Counts: 80,000 impressions, 4,000 clicks, 600 add-to-carts, 240 orders, 192 payments, and 38 repurchases within 90 days. Rates: 5%, 15%, 40%, 80%, 19.8% of paid buyers. The team sets internal targets of 48% cart-to-order and 90% payment after auditing shipping cost display, local payment methods and failed-payment recovery. It also adds a 24-hour abandoned-cart message.
- 可观察的结果
- Before: 192 paid orders × US$60 = US$11,520. After the checkout changes, cart-to-order rises to 48% and payment to 90%, giving 288 orders and about 259 paid orders, or US$15,540 - an increase of about US$4,020 a month, before the cost of the messages. Traffic was not increased. Repurchase is left unchanged at about 20%, because the case fixes checkout, not retention.
- 对应概念
- Six measurement stages; conversion and drop-off; valuing a percentage point; funnel report for diagnosis and forecasting; non-linearity and attribution.
讨论问题
- Compute all five stage rates and the overall impression-to-payment rate; show that the stage rates multiply to the overall rate.
- Which layer has the largest absolute loss, and which has the most actionable rate? Justify the difference.
- Recompute the monthly revenue after the intervention and state every assumption.
- Why would buying 20% more traffic before fixing checkout have made the month worse?
教师分析提示
Students will call the 5% click rate the problem because 76,000 people are lost there. Push them to compare cost per incremental order and to notice that the 40% cart-to-order rate is the controllable leak. Check the arithmetic: 600 × 0.48 = 288; 288 × 0.90 = 259.2. The case is fictional and the targets are internal, not industry benchmarks.

Drawn linearly, the later bars nearly disappear - that is the funnel's shape. Diagnose with counts, stage rates and money together.
怎样读这张图
- The bars use counts, so later stages look almost flat; read the numbers rather than judging by bar length alone.
- The bracket shows each stage as a share of impressions; the six shares are not a chain of stage rates.
- The chart is a teaching example: it shows the arithmetic of a funnel, not a benchmark for any category.

常见说法The funnel is the same as the five consumer-decision stages.
需要澄清The funnel counts seller-side events; the five stages describe buyer psychology. They can be compared but not substituted.
常见说法The overall conversion rate tells you where the problem is.
需要澄清An overall rate hides the layer; you need stage rates and drop-off to locate the leak.
常见说法More traffic always means more sales.
需要澄清If a downstream layer leaks, more traffic multiplies the loss; fix the bottleneck before scaling.
常见说法The layer with the highest drop-off rate is always the priority.
需要澄清A high rate on a small base may be noise; compare absolute loss, controllability and cost per incremental order.
常见说法The funnel is a linear sequence every buyer follows.
需要澄清Buyers loop, skip stages, switch devices and return later; the funnel is a scoreboard, not a law.
常见说法A healthy funnel means the business is profitable.
需要澄清The funnel measures process, not logistics, commission, discounts or margin.

教师参考分析
The common error is treating the 5% click rate as the problem because most people are lost there. Ask for cost per incremental order. Check that 1pp of click rate is worth about 6 paid orders and 1pp of payment only 0.4 at the example's rates.
