Lessons 6, 8, 12 and 13: B2C forms, order costs, mobile and content channels, and the funnel.
الدور في المقرر
This lesson turns B2C vocabulary into a launch decision: which form, which channel, which price, which promise, and which number would make the team change its mind.

سياق افتتاحي

النقاط الأساسية والصعوبات

النقاط الأساسية

  • The operating form decides the revenue logic: a direct seller earns margin, an intermediary earns commission, and channels do not change the form.
  • Mobile-first is a set of measurable storefront requirements, not an app project or a visual style.
  • Funnel rates locate the constraint, while contribution after returns shows whether fixing it is worth the money.

صعوبات محتملة

  • Students see a marketplace store, a website and a livestream as three different business models rather than three channels for the same direct seller.
  • They compare a 6% return rate with a competitor's 12% without checking whether both rates use the same denominator and include exchanges.
  • They treat a positive contribution per order as profit, forgetting fixed costs, acquisition payback and the cash tied up in stock.

المفاهيم الأساسية

ما هو · لماذا يهم · كيف يفسر الحالة · الفرق عن المفاهيم القريبة

Five B2C operating forms

ما هو
§2.2.4 lists direct sellers, who buy and resell goods; online intermediaries, who do not own goods and match buyers and sellers for a commission; advertising-based B2C, which gathers traffic with free content and sells ads; community-based B2C, built on shared interests; and live-broadcasting B2C, which started in China and is spreading.
لماذا يهم
Each form has a different revenue source and capability requirement, so the label predicts what the team must be good at: buying and merchandising, matching, audience building or live content.
كيف يفسر الحالة
Classify the case as a direct seller, then choose marketplace, own site and content channels without pretending they are separate forms.
الفرق عن المفاهيم القريبة
The five forms describe how a B2C business operates; B2B, B2C and C2C describe who transacts. A marketplace storefront is a channel used by a direct seller, not an intermediary, when the seller owns the inventory.
كيف يعمل
Ask who owns the goods, who sets the price and who carries unsold stock. The answers place the business in the form.
الشروط والقيود
Forms can be combined: a direct seller may also run a community or use livestreaming. The label explains the main revenue logic, not every activity.

Mobile-first storefront

ما هو
§2.2.5 describes B2C companies shifting attention to mobile purchasing and presents Wish and SheIn as cross-border apps operating only through mobile devices, with advantages in precise customers, convenience and logistics.
لماذا يهم
On a phone, the first screen, the number of payment steps and the weight of the creative decide whether a visitor can buy at all; a desktop design shrunk to a phone loses orders before marketing can help.
كيف يفسر الحالة
Test three requirements: price and buy button above the fold, no more than three payment steps, and vertical assets that load quickly on a mid-range phone.
الفرق عن المفاهيم القريبة
Mobile-first is not app-only and not a visual style. Independent stores and marketplace listings both need it, and a fast mobile web page can outperform a neglected app.
كيف يعمل
Open the page on a mid-range phone over a slow connection, time the first meaningful screen, count the taps to payment, and watch a session recording.
الشروط والقيود
Mobile-first removes friction but cannot fix a weak product, an unclear price or an untrustworthy offer.

Funnel and stage conversion

ما هو
§3.4.1 presents the sales funnel as a time-ordered pipeline from awareness through interest, consideration, intent and evaluation to purchase, used to forecast sales and identify where deals get stuck. This lesson measures five observable stages: impressions, visits, add-to-carts, purchases and returns.
لماذا يهم
A single conversion rate hides where the loss occurs; stage rates separate a targeting problem from a page problem and a checkout problem.
كيف يفسر الحالة
Compute each rate against the previous stage, compare it with a baseline, and fix the stage with the largest realistic gap.
الفرق عن المفاهيم القريبة
The funnel is the seller's pipeline of quantities and conversion rates; the five consumer-decision stages in §3.1.1 describe the buyer's psychology, including post-purchase behaviour. They can be compared but not substituted.
كيف يعمل
Rate = actions at stage n ÷ actions at stage n−1. Report the denominator with every rate, and segment by channel before concluding.
الشروط والقيود
Aggregate funnels hide differences between markets, devices and returning customers; attribution across channels is approximate, so treat the numbers as a diagnostic, not a verdict.

Contribution and unit economics

ما هو
Contribution per order is price minus all variable costs: goods, inbound freight, last-mile delivery, commission, payment fees, acquisition and the expected cost of returns. Fixed costs are covered afterwards.
لماذا يهم
It shows whether each additional order adds money or consumes it, which is the question behind every scale decision.
كيف يفسر الحالة
Build the per-order ledger, subtract expected return cost, then compare scenarios such as a warehouse move or an own-site launch.
الفرق عن المفاهيم القريبة
Contribution is not gross margin (which ignores acquisition and returns) and not profit (which also subtracts fixed costs). GMV is not revenue at all.
كيف يعمل
Contribution = price − goods − inbound − last-mile − commission − payment − acquisition − (return rate × cost per return). Multiply by orders to get monthly contribution before fixed costs.
الشروط والقيود
The result depends on assumed conversion, return and acquisition costs; it also ignores working capital, stock write-offs and the timing of cash.

الشرح

A Chinese supplier offers a three-person team exclusive access to one insulated tumbler. The team has no factory, no store and a budget that covers about six months of fixed costs. It can list on a marketplace tomorrow or build its own store in six weeks, and it has decided to sell at US$29 with free shipping in one overseas market. The question is not whether direct selling is fashionable. The question is which choices must be made before money is spent, and which numbers would show that the launch is working.

Start with the form (§2.2.4). The textbook lists five B2C operating forms: direct sellers, who buy and resell goods; online intermediaries, who do not own the product and match buyers and sellers for a commission; advertising-based B2C, which gathers traffic with free content and sells ads; community-based B2C, built on shared interests; and live-broadcasting B2C, which started in China and is spreading. The team is a direct seller because it takes title to inventory and carries the selling risk. Content and livestreaming are channels it may use, not a different form. The distinction matters because each form earns differently. An intermediary earns commission and needs liquidity on both sides; an ad-based site needs audience scale; a community needs repeated interaction; a live seller needs content and supply. A direct seller earns the difference between price and the full cost of the order. Mixing the labels produces bad plans, such as a three-person team deciding to become a platform because it has a website. It is still a direct seller with a storefront.

Before naming the brand, run the §2.2.6 checklist: research the product, market, audience, competition and traffic cost; choose a legal structure and obtain tax numbers, licences and permits; build a site with a payment gateway if you sell on your own domain; and market through as many channels as you can, starting small and narrow. The checklist is a risk register, not a queue. The team can prepare a listing while waiting for a licence, but it cannot collect money without a payment path, and it should not buy traffic before it knows the unit cost of a visit.

Mobile-first is the next constraint (§2.2.5). The textbook describes Wish and SheIn as cross-border apps operating only through mobile devices and summarises their advantages as precise customers, convenience and logistics. For this team, mobile-first is not building an app. It means three testable requirements: the price and buy button are visible above the fold; checkout takes no more than three steps; and the creative is vertical and loads quickly on a mid-range phone. A desktop page shrunk to a phone fails all three, and the failure appears as a low cart-to-order rate rather than as a design complaint.

Now price the order. The tumbler costs US$7.40 including packaging; inbound freight is US$1.60; last-mile delivery is US$3.80; platform commission is 8%, or US$2.32; payment fees are 2.5%, or US$0.73; and acquisition costs US$6.90 per order at the current conversion. Contribution before returns is 29.00 minus 22.75, or US$6.25. At a 6% return rate and US$9.00 cost per return, returns take US$0.54, leaving US$5.71 per order, or 19.7% of price. This is a teaching simulation, not a quote, but the structure is the point: marketing is the second-largest line after goods.

The funnel explains where that US$6.90 goes (§3.4.1). The textbook funnel runs from awareness through interest, consideration, intent and evaluation to purchase, and it is used to forecast sales and find stuck deals. For measurement, the team uses five observable stages: 1,200,000 impressions, 28,800 visits at 2.4%, 2,736 add-to-carts at 9.5%, 684 purchases at 25%, and 41 returns at 6%. Each rate answers a different question. A weak visit rate is a creative or targeting problem; a weak cart rate is a page, price or trust problem; a weak checkout rate is a shipping, payment or friction problem.

Diagnosis precedes spending. If visits doubled but the cart rate stayed at 9.5%, orders would double and contribution would rise, yet the underlying page problem would remain. If the cart rate rose from 9.5% to 12% at the same traffic, orders would reach 864 and net contribution would reach about US$4,934 a month. The team should fix the stage with the largest gap to a realistic benchmark, not the stage that is easiest to advertise. This is also why a single conversion rate is useless without its denominator.

Fulfilment is a second trade-off. Sending each order by parcel costs US$5.40 in inbound and last-mile freight and takes about ten to fourteen days. An overseas warehouse cuts the variable cost to US$4.50 and delivery to about six days, saving US$0.90 per order, but it requires 1,000 units of stock, or US$7,400 of cash. If a quarter of that stock is never sold and is written off at US$1,850, the saving needs about 2,056 orders to recover. The warehouse is cheaper per order only if demand is stable enough to sell the stock.

Returns and repurchase decide whether the contribution survives. A 6% return rate is tolerable only if the reasons are known: leakage, colour mismatch and transit damage require different fixes. Prevention through a leak-test video, daylight colour photos and drop-tested packaging is cheaper than a cross-border return. Repurchase for a durable tumbler comes from new colours, gift bundles and replacement lids, not from the same unit wearing out. The team should measure 60-day repeat purchase and treat it as a separate target from acquisition.

Finally, the channel choice. A marketplace charges 8% commission but brings search traffic; an own site avoids commission but must buy more traffic and carry higher fixed costs. In the simulation, the own site earns US$6.53 net per order against US$5.71, but adds US$1,800 a month in fixed cost, so it needs about 2,195 orders a month to break even. If owned channels cut acquisition from US$8.40 to US$7.20, the hurdle falls to about 890 orders. The recommendation must therefore be conditional: stay on the marketplace while the team has no owned audience and returns stay at or below 7%; test a warehouse only for the best-selling colour once weekly demand is stable; and revisit the own site when email and messaging lower acquisition enough for about 900 orders a month to break even. These thresholds are teaching numbers, not forecasts. The discipline is to write the condition, the metric and the review date before the launch, so that the next decision is based on evidence rather than enthusiasm.

أمثلة

Example 1: the same impressions, two visit rates

At 1.2 million impressions, a 1.8% visit rate gives 21,600 visits and 513 orders; a 2.4% rate gives 28,800 visits and 684 orders. At US$5.71 net contribution, the difference is about US$977 a month - the value of fixing the creative before buying more traffic.

المفهوم المطبّق: Stage conversion and contribution.

Example 2: the warehouse saving and the write-off

A warehouse saves US$0.90 per order but requires 1,000 units of stock costing US$7,400. If a quarter is never sold and is written off at US$1,850, the saving needs about 2,056 orders to recover. A lower unit cost is not a lower total cost until the stock sells.

المفهوم المطبّق: Fulfilment trade-offs and inventory risk.

سيناريو تعليمي (افتراضي، للتحليل)

Case: the US$29 tumbler launch (teaching case)

الخلفية والفترة
Fictional teaching case; it describes no real company, product or transaction. A three-person team has exclusive access to one insulated tumbler and must choose between a marketplace storefront and its own site for a single overseas market.
المشكلة
At US$29 with free shipping, the team believes the order is healthy because goods cost only US$7.40. It has not counted inbound freight, last-mile delivery, commission, payment fees, acquisition or returns, and it does not know whether to move stock into an overseas warehouse.
ما تم فعله، مع الأدلة
Build the per-order ledger: goods 7.40, inbound 1.60, last-mile 3.80, commission 8% (2.32), payment 2.5% (0.73), acquisition 6.90. Funnel: 1,200,000 impressions, 28,800 visits, 2,736 carts, 684 orders. Assume a 6% return rate at US$9.00 per return. Compare a parcel flow with an overseas warehouse that saves US$0.90 per order but requires 1,000 units of stock.
نتائج قابلة للملاحظة
Contribution before returns is US$6.25; after returns it is US$5.71. At 684 orders, monthly contribution is about US$3,906 and operating profit about US$1,106 after US$2,800 fixed costs. The warehouse saves US$616 a month but a 25% write-off (US$1,850) needs about 2,056 orders to recover. An own site earns US$6.53 net per order but adds US$1,800 fixed cost, needing about 2,195 orders a month; at a lower acquisition cost of US$7.20, the hurdle falls to about 890. All figures are teaching arithmetic, not a forecast.
المفاهيم المطبّقة
Five B2C operating forms; mobile-first storefront; funnel and stage conversion; contribution and unit economics.

أسئلة النقاش

  1. Compute the three conversion rates and name the stage you would fix first, with a reason.
  2. Compute contribution before and after returns, and explain why the return cost is not the same as the goods cost.
  3. Under what demand and return conditions would you move the best-selling colour to an overseas warehouse? Give a threshold.
  4. Write a conditional recommendation on marketplace versus own site, including one metric that would change your mind.

ملاحظات تحليلية للمعلم

Make groups write the ledger before touching the funnel. The common error is to subtract returns twice or to treat US$6.25 as profit. Ask which stage has the largest realistic gap, not which is easiest to advertise. Close by requiring a condition, a metric and a review date.

نقاش صفي

  1. With 684 orders and a 9.5% cart rate, which single stage would you fix first, and what would you test?
  2. Would you launch on the marketplace or build the own site? State the condition that would change your answer.
  3. Is a 6% return rate good for this product? What else must you know before judging it?
  4. Which mobile-first requirement is most often ignored, and how would you detect the cost in the data?

نشاط صفي

Build the launch memo

Produce a one-page memo with a funnel diagnosis, a contribution calculation and a conditional channel recommendation.

  1. 3 min Write the per-order ledger and compute contribution before and after returns.
  2. 3 min Compute the three conversion rates and mark the weakest stage against a stated benchmark.
  3. 3 min Test one change: warehouse or own site; give the break-even quantity.
  4. 3 min Write the recommendation as an if-then sentence with a metric and a review date.

ما ينتجه الطلاب: One page: ledger, three rates, one scenario, one conditional recommendation.

ملاحظات مرجعية للمعلم

Check that returns are not subtracted twice and that every rate names its denominator. The warehouse break-even is 0.90 per order against the write-off; the own-site break-even is incremental fixed cost divided by incremental net contribution. Reject recommendations without a threshold.
